The quiet problem

Your people are already using AI. You just cannot see where.

In most firms we speak to, staff are pasting client material into public AI tools — not out of carelessness, but because the tools work and the deadline is today. A policy does not stop it. Better tools do.

We install the same capability inside your firm, on equipment you own, and manage it for you. Your people get something faster than the tool they were reaching for, and nothing leaves your network to get it.

What an audit typically surfaces

Shadow AI use across departments

Which tools, which teams, and which categories of material.

The work worth automating first

Ranked by hours recovered against effort to deploy.

A written deployment roadmap

Yours to keep, and useful to your insurer whether or not you engage us further.

Confidentiality is not a feature of your firm. It is the product.

Where your data goes

The difference is the boundary.

The same request, handled two ways. Select an option to see what crosses your firewall.

Inside your building
Client files and matter documents
Correspondence and drafts
Financial records and drawings
Leaves your network

We use the term network-isolated, not air-gapped. A default-deny egress rule and disabled telemetry are part of every installation, and we will show your IT lead the configuration.

Engagements

Three ways to work with us. Most firms start with the first.

Start here

AI opportunity audit

A two-week, fully remote review of how AI is already being used in your firm and where it would pay for itself. You receive a written report and a prioritised roadmap.

Fixed fee. No committee required. Yours to keep whether or not we go further.
Prove it on one problem

Private AI pilot

One agent, one document set, a small group of users, on a private instance. Built to answer a single question: does this save the hours we said it would?

Three-month minimum. Credits towards a full deployment if you upgrade.
The full system

Private AI core

Your own hardware, a frontier-class open model, retrieval across your document estate, and a set of workflow agents wired into the systems you already use. Managed by us.

Flat monthly fee. Hardware billed at cost. Quarterly review.

Fees are fixed and quoted in writing after a short scoping call, never metered per query.

Who builds it

Built on risk management, not guesswork.

Green Mahogany is built by Norbert Zabinski, a CFA charterholder with a degree in aeronautical engineering. Two fields where you check your work. Every system here is built the same way: hosted on your own hardware, tested against your own documents.

Capability

The work we take off your team.

Long-document summarisation

Bundles, records and reports reduced to a first-pass summary with page citations back to the source.

Structured extraction

Dates, parties, figures and obligations pulled into a spreadsheet, with a confidence score and a review queue.

Ask your own archive

Retrieval across your document management system that respects the permissions and ethical walls you already have.

First-draft production

Notes to a properly formatted document in your own house style and templates.

Inbox and intake triage

Classification and routing first, drafting second. Nothing is ever sent without a person approving it.

Outbound checks

Drafts scanned for privileged material and personal data before they leave the firm.

Process

A deployment takes four to six weeks.

WEEK 1
Scope and success criteria

We agree in writing what the system must do and how we will measure it. Vague briefs are how these projects fail.

WEEK 2
Install and isolate

Hardware arrives pre-configured. Monitoring, backups and the egress lockdown go in on day one.

WEEKS 3–4
Tune, wall and test

Retrieval tuned against your own documents, permissions mapped, and a review with your IT lead.

WEEKS 5–6
Train, go live, hand over

Recorded staff training, a week of daily check-ins, then sign-off against the criteria we set in week one.

Plain terms

What we will not tell you.

This field attracts a great deal of overstatement. It is worth being clear about the claims we decline to make, because they are the ones most likely to be made to you elsewhere.

That cloud AI is unlawful for you.

In most cases it is not. We sell control, predictability and integration, not a legal necessity that does not exist.

That the system is always right.

It drafts; your people approve. Every workflow we build has a person in it, and we will not sign an accuracy guarantee.

That it replaces your staff.

It removes the first eighty per cent of the reading. The judgement, and the liability, stay where they belong.

That it is air-gapped.

Unless you ask for a genuinely disconnected installation and accept on-site-only maintenance, we say network-isolated, and we mean it precisely.

About

A small practice, taking on a small number of firms.

Green Mahogany is deliberately narrow. We work with professional firms — legal, accountancy, engineering and finance — where confidentiality is not a preference but the product. One engagement at a time, run by the person you meet on the first call.

We are early. We would rather say so than decorate this page with logos we have not earned. What we offer instead is a written scope, fixed fees, documentation you can hand to your IT lead, and a first engagement small enough that you are risking very little to find out whether we are any good.

Before you sign anything
A one-page architecture note for your IT lead, before any commitment.
Mutual NDA as standard, and a written remote-access authorisation.
An explicit list of what is out of scope, so the fee is the fee.
Your data stays on your infrastructure. We are not a place your files are stored.
Questions we are asked

Do we have to buy hardware?

For a pilot, no — it runs on a private instance billed to you at cost. For a full deployment, yes, and you own it. We specify it, order it at cost, and configure it before it reaches you.

Will it work with our document management system?

Usually. We confirm it during the audit rather than guessing on a sales call, and integrations are scoped and priced individually.

What happens when a better model comes out?

We maintain a test set for your firm and run it before and after any change. Nothing is swapped in until it passes on your own documents.

Can you see our data?

Only with authorised, logged remote access for maintenance, and you can revoke it at any time. We do not hold copies of your material.

What does it cost?

Engagements are fixed-fee and quoted in writing after a scoping call. The audit is the smallest commitment and the usual starting point.

Start with the audit. Decide afterwards.

Two weeks, fully remote, and very little time from your team. You end up with a written picture of how AI is already moving through your firm, and what to do about it.
